It should be simple to choose a delegation style for any job. The problem is that only one particular style will be appropriate and bring out the best in the individual or team. The challenge is how do you find out which is the best style for all the different jobs and individuals you might ask to do them. This may seem daunting if you add up all the jobs you have to delegate and all the people you could delegate them to.
Even if you have only three team members and four jobs, you already have 12 potential different delegation styles required! A chief executive said that he once asked a former boss how best to choose a delegation style for different people. He was told: "Always delegate in an appropriate fashion; that is the secret." Sound and correct advice, but of little practical use - how do you know what is "appropriate"?
There is a simple, quick and effective solution that will give you a good chance of getting it right. Each of the delegation styles (controller, coach, consultant, and coordinator) is most appropriate for differing situations. You need to learn which style best matches which situation.
The results of the Delegation Style Questionnaire would have given you an indication of the delegation style, or styles, that you use most and least often. You need to be able to use any of the four styles identified since each of them may be the most effective for the sort of situations that regularly come up at work.
You will have no difficulty employing the styles you use most, but you may have to practice using the others. But which do you use when? You can match your style to the individual or team by looking at their task knowledge and motivation. This works in practice as follows:
